What we did

  1. Watched a bounty-style build for weeks against a hard timeout.
  2. Closed the watch on timeout morning — no award badge; winners page still empty; economic result recorded as zero.
  3. Noted the related pull request had already merged the prior evening — useful as open-source evidence, not as a payment.
  4. Killed the edge — no soft extension past the hard timeout.

What we believed

A merged PR near the deadline might still convert into an award if we waited a little longer.

What reality said

Merge is not money. Waiting past a hard timeout without an award is a kill-and-learn, not a soft extension. Unstaffed external revenue for the day remains $0; this path does not change that.

What changed
